DON’T Blindside Your Employee

One of the worst things a manager can do is wait until review time to give feedback to their employees. The channel for constructive feedback should constantly be open. When performance reviews roll around, you can evaluate not only core performance, but also how your employee responded to feedback and criticism throughout the previous review period. Blindsiding your employee will hurt their trust in you as a manager, undoubtedly causing your professional relationship to suffer. Just like any other relationship, communication is key!

DON’T Dwell on the Negatives Without Constructive Feedback

Quite frankly, criticism without any constructive element is useless and rude. When giving criticism to your employee make sure you deliver it in a way that promotes a growth mindset! Ask what they learned from a negative experience and guide them in thinking about steps to avoid repeating the same mistakes. Offering solution-oriented feedback is really the core factor that takes performance management from a dreaded, outdated business practice to an eye-opening opportunity to gain some perspective and optimism for the next term!

Careful preparation will help you deliver the most accurate feedback during performance reviews while also avoiding potential legal repercussions. Never wing it, even if you're good at thinking on your feet. Following these steps will ensure you give a thorough review that genuinely helps employees improve their performance:

  1. Keep a log of employee performance. Create a file for each employee, or a binder with tabs for each of the people you supervise. That way you'll have the information in a central point you can refer to periodically.

  3. Review the employee's job description. A person's responsibilities can morph over time — refresh yourself on what they're actually expected to do so that you'll know how to gauge whether they're going above and beyond or doing the bare minimum.

  4. Read through your notes on the employee's performance that you've kept throughout the period under review. Make a list of strengths and successes, a list of mistakes and shortcomings, and a list of areas for growth that you want the employee to focus on.

  5. Use this performance review template from SHRM to compose your review, unless your HR department provides you with one.

  6. Look for language that suggests unconscious bias in your written review. Likewise, think about the kind of phrasing you'll use during your meeting with the employee.

  7. Send your written appraisal to HR for approval. Incorporate any feedback into your review.

  8. Schedule the meeting. Set aside 60 minutes of time for the review, even if you don't expect it to last that long. Make sure you don't have a pressing obligation right when it's scheduled to end.

  9. If you're about to deliver news that's tough to hear, schedule the session for the end of the day.

  10. Write down the three things the employee has done best that year, and two ways in which they most need to improve. This will help guide your discussion.

  11. Ask yourself what core message you want the employee to retain from the meeting.
